Officially, they are “off”. In practice, they are subjecting themselves to what occupational psychologists call passive cognitive vigilance.

This is August’s great paradox: organisations encourage their leaders to disconnect in order to protect their mental health, while simultaneously maintaining an implicit culture of availability that makes genuine disconnection impossible.

The Neuroscientific Illusion of “Just a Quick Check”

Many managers and executives admit — almost to ease their conscience — that they unwind by handling emails “five minutes a day, first thing in the morning, to avoid coming back to a mountain of messages”.

On the surface, the approach seems pragmatic. Neuroscientifically, it is an illusion.

The brain does not have an instant on/off switch. The moment the eye lands on a work-related message — whether it is a scheduling issue ahead of the return to work, a client expressing doubt, or a simple report showing declining figures — the prefrontal cortex reactivates immediately. In a fraction of a second, the brain exits recovery and mind-wandering mode and switches into problem-solving and risk-assessment mode.

The machine is back in motion. Cortisol and adrenaline rise sharply. What the manager perceives as a quick five-minute check actually triggers a cycle of mental rumination that occupies the background of their cognition for the next four hours. The benefit accumulated over the previous three days of rest is simply wiped out.

Performance Anxiety: When Inactivity Becomes a Threat

This pattern of hyper-connectivity during summer does not appear from nowhere. It conceals a well-established psychological mechanism: performance anxiety and the need for control.

For a managerial profile accustomed to steering, deciding, and serving as their team’s central point of contact, total inactivity is not experienced as relief — it is experienced as a source of stress. The mind associates an absence of information with potential danger: “What is happening while I am away?”, “Will people realise the department runs perfectly well without me?”

As a result, these leaders prefer to exhaust themselves gradually during their holiday by maintaining a thread of connection, rather than confronting the anxiety of returning overwhelmed by the unknown. They trade long-term recovery for immediate, short-lived relief.

What the research shows: According to INSERM and research in chronobiology, it takes an average of 7 to 10 days of complete disconnection — meaning zero work-related stimulation — for the autonomic nervous system to shift out of sympathetic mode (action, stress) and fully enter parasympathetic mode (cellular regeneration, reduced cognitive load). By checking emails daily, a team member mechanically prevents this biological switch from occurring.

Moving Beyond the Paradox: Two Organisational Levers for HR

For genuine disconnection to become a tangible reality — rather than a cosmetic line in a CSR charter — organisations must take structural and cultural action.

Replace ambiguity with an “Urgency Map”

Most managers check in during their holidays “just in case”, out of fear of missing something critical. To break this reflex, organisations must define in advance precisely what constitutes a genuine emergency: a cybersecurity incident, a significant legal issue, an accident. These cases of force majeure should be handled through a single, direct communication channel outside the usual platforms — a phone call or text message from senior leadership.

Everything else — project updates, back-to-work questions, informational emails — should be classified as “important but manageable in September”. Once a manager knows they will be called directly if the building is on fire, their brain finally gives itself permission to let go of the work inbox.

Secure handover and a culture of backup

Genuine disconnection is only possible when there is absolute confidence in the handover system that has been put in place. Too often, summer delegation amounts to nothing more than an automatic out-of-office message reading: “In my absence, please contact X” — without X having been briefed or having the capacity to handle the workload.

HR has a critical role to play before departures: ensuring that backup pairings are activated, properly equipped, and that responsibilities are distributed so that one person’s absence does not become another person’s overload.

A Strategic Investment for the Return to Work

As HR decision-makers or senior leaders, encouraging your managers to genuinely disconnect this summer is not a paternalistic gesture or simply a matter of being “caring”. It is a strategic investment in your human capital.

The final quarter of the year — the well-known Q4 — is traditionally the most demanding in terms of objectives, energy, and pressure. If your management layers enter September carrying accumulated fatigue from the summer, their capacity for emotional regulation, attentive listening, and agility in the face of the unexpected will be close to zero.

Protecting your leaders’ rest in August means ensuring you have clear-headed, inspiring, and resilient managers when it counts most.

If you glance at beaches or café terraces this month, you will see managers with a book in one hand — and their work smartphone in the other.
